The Hidden Risks of Shadow AI

Most enterprise teams did not plan for AI to take over their workflows. It began with simple tools that promised faster writing, smoother meetings, and better customer insights. Employees installed AI assistants in their browsers, connected them to email, added them to Zoom and experimented with Slack and Google Workspace.
But those early trials moved faster than corporate controls and spread across SaaS systems running entire companies until AI became woven into everyday work. And that’s precisely how shadow AI, one of the most underappreciated risks in the modern enterprise today, emerged. It grew inside most organizations long before leaders recognized how deeply it was tied to sensitive data.
Shadow AI refers to AI tools that operate inside an organization without approval, without visibility and often without guardrails. Once these tools integrate directly with platforms such as Salesforce, Zoom, or Microsoft 365, they gain access to information that leaders presume to be secure. The danger is already showing itself in compliance failures, unmonitored data flows, and incidents where AI agents take actions no one expected.
We have spent years working with companies that believed they had strong security programs. Yet when we helped them investigate their SaaS environments, they discovered hundreds of active AI connections they did not authorize. Some of these connections had been active for months, while others belonged to employees who had already left the company. Shadow AI grows quietly because it moves faster than governance and faster than most organizations are set up to detect.
Unseen Data Pipelines
The story often begins with noble intentions: a sales rep who wants to write better emails, or a customer success manager who wants transcripts of important meetings, or an engineer who wants a faster way to review code. AI tools make these tasks effortless, so employees adopt them quickly. But adoption is only the first step.
Many of these tools request broad permissions via OAuth, browser extensions or API keys. Once granted, they gain access to CRM records, customer notes, internal messages or confidential source code.
We have seen what happens next. In one case, a team discovered that an AI assistant connected to Salesforce had generated well over four hundred reports in a single weekend. At first, everyone assumed it was a system glitch. However, the AI gained extensive access. It began automating tasks at a scale no human analyst would ever attempt. Sensitive sales forecasts and customer information appeared in places they should never have been, simply because an AI tool decided to act.
Another organization deployed an AI transcription service to help their customer-facing teams. It recorded every meeting and collected details about pricing, customer issues, upcoming plans and competitive insights. All of that information went straight into a third-party system with no agreement in place and no visibility into how the data was stored or used. Situations like this are becoming more common because AI tools act very differently from traditional software. It reads more data and moves faster, and it often acts without clear boundaries.
As AI adoption accelerates, the attack surface will keep getting wider. The rise of the Model Context Protocol, in particular, is making AI more powerful by allowing agents to interact directly with enterprise data. Unfortunately, that convenience also opens new doors for supply chain attacks and privilege escalation.
Executives must understand that modern AI does not fit the older security models companies still rely on, as these AI tools live inside your systems, not at the edge, which makes them much harder to spot and even more difficult to manage.
The Limitations of Traditional Security Tools
Most security programs were built for a world where applications lived inside a corporate network and users connected through predictable patterns. However, AI has broken that model. Modern tools live inside SaaS platforms, not on corporate servers. They communicate through APIs, not networks. They read and write data continuously, and they behave in ways that legacy monitoring systems cannot interpret.
Our experience shows that organizations often underestimate how many AI tools are in their environment. Many do not know which integrations are active or how long those permissions have existed. Others assume that single sign-on or firewall rules are enough to keep them safe. They are not. Shadow AI thrives in identity systems, permission layers, and third-party integrations that security teams rarely review. It hides in the places companies do not look and in the tools employees install because they want to move faster.
The shift toward embedded AI makes this job even more difficult. Platforms like Microsoft 365, Google Workspace, Slack and Salesforce now ship with built-in AI capabilities. Some are enabled by default. Others can be activated with a single click. Organizations may already be using AI features without realizing what data those features consume or how those systems store the output. The risk comes not only from what employees add, but also from what vendors introduce.
Regaining Control
Shadow AI should be considered a failure of employees. Rather, it is a natural outcome of rapid technical progress and leaders need visibility, not blame. The first step is to assume shadow AI exists and begin mapping where AI already interacts with critical systems. The second is to create an approved set of AI tools so teams can innovate safely. Blocking AI is unrealistic and providing secure options is the only sustainable path.
Real-time oversight is also essential. Quarterly reviews cannot keep up with tools that can exfiltrate data in hours. Organizations need continuous insight into which AI agents are active, what permissions they hold and whether those permissions align with least-privilege access. When we work with executive teams, we encourage them to ask direct questions: which tools access customer systems, which tools connect to production environments and which tools remain active after users depart?
We have seen organizations turn this confusion into clarity. Once leaders see where AI is operating inside their systems, they can put the right limits in place and let teams use it safely. That’s when AI stops being a risk and starts becoming a real advantage.
Shadow AI is not something coming in the future. It’s already here. But the organizations that deal with it before it grows into a crisis will lead the AI era.
