When AI Makes Us Faster But Not Smarter And What Leaders Must Do About It

To many, AI offers the solution to a wide variety of business challenges. It can code copilot, improve workflow automation, and serve as an analytics assistant. But while organizations are moving faster, they’re also thinking less. So the real risk AI poses isn’t job replacement but knowledge erosion.
Research has already proved it. SBS Swiss Business School found that increased reliance on AI is linked to diminished critical thinking abilities.
This erosion has serious consequences, as the skills that make human judgment valuable are deteriorating as teams lean on machine output without understanding how it works. Weakened reasoning, unchallenged assumptions, and degraded model governance don’t equal AI efficiency but enhance business fragility.
The Misunderstanding of AI Competence
Organizations are celebrating faster outputs as evidence of successful AI adoption. But speed is a misleading metric. What many teams call AI competence is increasingly mistaken for prompt fluency. But workers need to be able to trust the answers they are given.
If an output sounds right, many people assume that it is. Model verifications are forgotten, and assumptions go unchecked. The workforce then begins to lean on AI for conclusions that used to require reasoning.
A 2025 research study supports this pattern. It found “a significant negative correlation between frequent AI tool usage and critical thinking abilities, mediated by increased cognitive offloading.” And younger participants, who are most comfortable with AI interfaces, showed lower critical thinking scores than older participants.
This point is also supported by findings in The Economic Times, which found that fundamental AI proficiency doesn’t come from mastering prompts. It comes from the human skills that interpret, challenge, and contextualize machine output, and AI proficiency comes from critical thinking, analytical reasoning, creative problem-solving, and emotional intelligence. Without these, users become passive consumers of AI content rather than active decision-makers.
Worryingly, this cognitive offloading has been observed at the neural level. The Economic Times reported on an MIT Media Lab study and found that participants who frequently used ChatGPT showed reduced memory retention, lower performance scores, and diminished brain activity when attempting without AI assistance. As the researchers put it, “This convenience came at a cognitive cost.” The students using AI performed worse “at all levels: neural, linguistic, and scoring.”
These results help clarify what AI shortcuts undermine. They weaken the cognitive skills professionals rely on every day:
- Analytical reasoning
- Hypothesis testing
- Debugging instincts
- Domain intuition
This recent research is finally shining a light on the overlooked drawbacks of AI on a human level. And this is becoming a bigger problem in high-stakes decisions, such as risk, forecasting, and resource allocation, which all require contextual understanding. The less people understand the logic behind a model’s design, the more uncertain decision-making becomes.

As AI adoption becomes widespread, a divide is emerging across many organizations. On one side are the inspectors, who can question, challenge, interpret, and refine outputs. On the other side are the operators who accept results at face value and move on.
This split matters far more than most leaders realize. Governance depends on teams that can interrogate a model’s assumptions, not just the answers. When fewer people understand how a system works, small shifts can go unnoticed, like early signs of model drift and changes in data quality.
When teams accept AI outputs without questioning them, minor errors move downstream and quickly compound. Overreliance becomes a single point of failure. This raises the question, what happens when an organization outsources judgment faster than it builds understanding?
This governance gap also bottlenecks innovation. Teams that can’t interrogate AI can’t refine prompts or recognize when an insight is new and novel. Innovation becomes centralized around a shrinking pool of experts, slowing the organization’s ability to adapt.
Innovation Stalls When Human Curiosity Declines
AI can accelerate and automate many tasks, but it can’t replace the human instinct to question and push beyond obvious answers. Yet this innately human instinct is eroding. This is known as agency decay. A four-stage progression in how humans offload thinking to machines:
- Experimentation: Out of curiosity and convenience, people start delegating small tasks to AI. It’s empowering and efficient.
- Integration: AI becomes part of everyday tasks. People still have underlying skills but feel somewhat uncomfortable working with assistance.
- Reliance: AI begins making complex decisions. Users grow complacent, and cognitive abilities begin to atrophy, often unnoticed.
- Addiction: Also known as chosen blindness. People can’t function effectively without AI but remain convinced of their own autonomy.
This progression matters because AI erodes the ability to recognize when we lack knowledge and think of novel solutions to new problems. These higher-order skills require constant exercise. Yet AI convenience makes neglecting them effortless.
Organizations then become efficient but uncreative. Research and development depend on human curiosity and skepticism, as both decline when outputs go unchallenged. This loss of curiosity and agency is a strategic risk.
Loss of Tacit Knowledge Makes the Organization Brittle
In healthy, functional teams, expertise flows horizontally through peer-to-peer connections and vertically from senior to junior. But as workers relay questions to AI rather than to humans, those mentorship loops weaken. Juniors stop learning from and absorbing expert judgment calls, and seniors gradually stop documenting knowledge because AI fills routine gaps.
Over time, core know-how hollows out. But this risk takes time to show, so businesses look productive, but their foundation becomes brittle. When a model fails or anomalies appear, teams no longer have the domain depth to respond with confidence.
A case study of an accounting firm published in The Vicious Circles of Skill Erosion found that long-term reliance on cognitive automation creates a significant decline in human expertise. As workers trusted automated functions more, their awareness of their activities, competence maintenance, and output assessment all weakened. The researchers note that this skill erosion goes unnoticed by employees and managers, leaving teams unprepared when systems fail.
What Leaders Must Do to Restore Depth and Guard Against Overreliance
Enterprises can’t slow AI adoption, but they can strengthen their employees’ human judgment, which makes AI more reliable. That starts with redefining AI competence across the organization, because prompt fluency is not proficiency. True capability includes understanding a model’s reasoning and knowing when to override machine output.
To understand this, employees need training on how the model simplifies context, how drift shows up in everyday work, and the difference between a confidence-sounding output and a well-reasoned one. Once that foundation is in place, leaders can rebuild critical thinking into daily workflows by normalizing verification checks, such as:
- What assumption is this model making?
- What would make this output wrong?
- Does this contradict anything we know from experience?
This critical analysis takes only a few minutes but counters the cognitive offloading crisis, helping keep employees and AI model outputs in check.
The best way for businesses to teach their employees is on real systems. Too often, training focuses on ideal scenarios. But businesses don’t have these; they have systems where data is incomplete, context is ambiguous, and human judgment matters.
For instance, if a logistics firm had trained its routing team only on clean datasets where AI worked perfectly, the workers would be vastly unprepared. Real-world conditions, such as weather disruptions, can cause AI models to produce incorrect instructions. If employees had never seen the system behave in an uncertain way, they wouldn’t recognize the early signs of drift or know when to intervene. In this case, the issue isn’t the model but the inadequate training. It’s essential to train employees on the AI they have, including drift scenarios, ambiguous outputs, partial data, and failures. That’s where human capability is rebuilt.
To ensure the training is practical, business leaders need to measure human capability, not just system results. Organizations typically track model accuracy or cost-saving metrics but rarely monitor the behaviors that indicate strong human oversight. Are employees documenting why they trust a model’s output? Are they escalating unusual results? These observable actions show whether reasoning is strengthening or slipping. When leaders recognize and reward people who improve prompts through deep reasoning or raise valid doubts about AI outputs, they reinforce the habits that make AI deployment resilient.
AI will keep getting faster. That part isn’t up for debate. The question is whether teams retain the skills needed to question, correct, and redirect AI when things go sideways. That’s where the difference will show. The organizations that invest in human judgment now will be the ones to get real value from AI, not brittle efficiency. Everyone else is building on sand.
