GenAI’s Broad Shadow is Putting Your Enterprise Data at Risk

Generative artificial intelligence (GenAI) solutions are no longer something that enterprise employees are just “testing out.” They’re being adopted and integrated into everyday work at an increasingly rapid pace. According to one report, 40% of organizations reported using GenAI in daily workflows over the past year, and more than 80% reported that users engaged with these tools weekly.

But while AI adoption is on the rise, visibility and control are not keeping pace. As GenAI embeds into email inboxes, code editors, collaboration suites, virtual assistants, and more, it’s given access to increasingly large amounts of sensitive data through prompts, uploads, and copy-paste actions—all of which likely bypass traditional controls.

The result is a growing pool of shadow data: business-critical information flowing across SaaS, cloud, and on-premises services with limited safeguards for visibility, governance, or retention. To innovate sustainably and securely with AI solutions, it’s critical that modern enterprises understand this adoption-control gap and learn to address shadow data before it escapes their control.

GenAI’s Broad, Murky Shadow

The core challenge of shadow data stems from a lack of context. Where shadow IT challenges are confined to files at rest, sanctioned applications, and known egress points, the boundaries of AI-driven shadow data are much less rigidly defined. Teams can’t just discover and secure unknown tools; they also need to monitor AI models integrated into approved applications such as email platforms, cloud storage solutions, and CRMs. This upends the “safe” solutions they’ve been working with and monitoring, and broadens their threat landscape.

GenAI also changes how sensitive data moves through enterprise architecture. Unlike the application- and file-based workflows of traditional SaaS solutions, it operates on a continuous, conversational layer that encourages users to share context to achieve better results. This leads users to perform routine copy-paste actions and uploads that may include snippets of source code, customer records, internal documents, and more, all of which lack the proper data-sharing governance for their respective sensitivity levels.

What’s more, GenAI adoption often doesn’t follow a clean, centralized pattern. No two enterprise data users are exactly alike, and their pursuit of optimized workflows and time-saving automation can lead them to leverage numerous AI solutions, which in turn create even more fragmented data paths. Multiply this across your enterprise’s entire workforce, and the shadow becomes incredibly broad.

Why Blocking GenAI Won’t Work

Faced with these threats, many organizations’ knee-jerk reaction is to outright block—or otherwise tightly restrict—access to GenAI tools. While this is an understandable approach, it’s often not as effective as the enterprise might hope. Once the GenAI genie is out of the bottle, so to speak, it’s incredibly difficult to rein it back in. Many employees use these tools to streamline their daily workflows, ingraining GenAI into their task planning and execution.

When access is restricted from above, usage is not likely to stop; it’ll simply move out of sight. If employees switch over to personal or unmanaged accounts, enterprises lose all visibility into which data is being shared and retained by applications. In fact, one report found that 44% of employees have already used AI in ways that contravene policies and guidelines, while another study reported that 75% of employees who use unapproved AI tools admitted to sharing potentially sensitive information with them. When well-meaning staff unknowingly circumvent safeguards and create opportunities for sensitive data to leave governed environments and enter systems with unclear controls, it creates significant insider risk, which can cost an organization an average of $19.5 million annually. By pushing user activity further into unmanaged browsers, personal cloud accounts, or niche AI tools, enterprises create more threat vectors that security teams may never see.

In this way, shadow data isn’t the sole result of reckless employees with access to AI tools. It’s a structural outcome of GenAI’s accessible design, demand for context, and overall ubiquity. And until enterprises can regain visibility into how and where their shadow data flows, GenAI adoption will continue to outpace their ability to manage its risk.

Eliminating Shadow Data with Visibility and Protection

While completely blocking GenAI solutions isn’t likely to work, enterprises can support AI innovation while deterring shadow data proliferation by taking three core actions:

1. Establish End-to-End Visibility

Enterprises need to know exactly what they’re dealing with before they can effectively protect their data ecosystems. This begins with painting a complete picture of which GenAI applications are being used by their employees, including those embedded in sanctioned tools. It also extends to the types of data—financial, IP, PII, PHI, or other regulated information—that are being shared with these applications, as well as where the data is traveling across on-prem, SaaS, and cloud networks. Without this crucial information, security and compliance teams are left governing assumptions instead of accurate, real-world employee behavior.

2. Apply Context-Aware Data Protection Policies

Visibility alone is not adequate if controls can’t adapt to how GenAI is being used. Classic “allow or block” policies are too rigid for AI workflows that require continuous, conversational data exchange. To effectively protect these solutions, teams must create context-aware policies that evaluate the users, data, and destinations in real time. This makes it possible to take realistic and proportionate action on user behavior, blocking risky uploads, redacting sensitive information before it leaves the environment, or instructing employees to try safer alternatives. These automated guardrails can be ingrained in day-to-day tasks more effectively than full disruption or manual intervention, making GenAI usage safer without inhibiting productivity.

3. Ensure Consistent Policy Enforcement

Enterprises must enforce a single consistent set of data protection policies wherever work happens, all without forcing teams to abandon tools that they’ve come to rely on. They shouldn’t “rip and replace” established tools, as this would significantly disrupt productivity. Instead, they should establish uniform policies that follow the data and users across cloud storage, collaboration platforms, SaaS apps, and GenAI assistants. This consistency will reduce both risk and friction, allowing security teams to avoid managing fragmented controls and enabling employees to work within predictable guardrails rather than facing unexpected bans. Ultimately, a proactive and consistent response will be much more effective than a reactive and fragmented one.

Supporting Safe & Sustainable Adoption

GenAI tools have become too quickly enmeshed in everyday workflows for organizations to treat them like a niche or experimental risk. They can’t be ignored, nor can they be completely uprooted. Instead, enterprises must navigate a path forward that enables innovative AI usage while avoiding the shadowy, unprotected movement of sensitive data across data ecosystems. Success will not come from suppressing adoption, but enabling it safely through continuous, contextual, and consistent data protection wherever their data flows.
